How the Work Played Out
A Professional Services Firm in Transition
The Challenge
A 60-person accounting and advisory firm in Kuala Lumpur had grown steadily for a decade but found itself at an impasse. Three partners held different views about the firm's future direction — views that had never been stated plainly enough to discuss. The informal understanding that had sustained the partnership was no longer sufficient.
The Engagement
We conducted individual interviews with all three partners and four senior managers, reviewed the firm's recent operating data, and drafted a direction statement that named the tension between growth and specialisation and proposed a resolution the partners could test. Two rounds of comment produced a final document in five weeks.
The Outcome
The partners used the document to hold a structured conversation they had previously avoided. Within three months, they had agreed a specialisation path and made two hiring decisions consistent with it. The direction statement became the reference point for a subsequent partnership agreement revision.

A Manufacturer Considering Its Next Decade
The Challenge
A mid-sized manufacturer in the Klang Valley had a capable leadership team but no shared view of what the business should look like in ten years. Each quarterly review recycled the same operational questions without addressing the underlying question of direction. The board had asked for a strategic plan; the management team did not know where to start.
The Engagement
We completed a direction drafting engagement followed by a Quarterly Companion subscription. The direction statement was produced in six weeks. The Companion then structured the quarterly reviews around the direction, tracking progress and surfacing decisions that needed making. Advisory hours between sessions addressed specific operational questions as they arose.
The Outcome
After four quarters with the Companion, the management team described their reviews as substantially more productive. Two investment decisions were made with reference to the direction statement. The board received a one-page summary at each meeting rather than a full strategy presentation, which shortened board meetings by approximately forty minutes each.

The Challenge
A Kuala Lumpur social enterprise with thirty staff had received a two-year operational grant and needed to decide where to invest in team capability before the grant period concluded. Multiple views existed internally, and the leadership wanted an external perspective on the question before committing to a direction.
The Engagement
We conducted a Capability Investment Note engagement over three weeks. The note addressed a single question: whether to invest in deepening existing programme skills or broadening the team's operational and financial management capacity. It included structured interviews with the executive team and a review of the grant conditions and operating data.
The Outcome
The note recommended investment in operational and financial management capacity, with reasoning that aligned with both the grant conditions and the organisation's two-year goals. The leadership team adopted the recommendation within two weeks. The working note was submitted to the grant body as part of their mid-term review and was accepted without question.
